calculating co-variance matrix between pixels of gray scale image

Hi, I am looking to calculate covariance matrix between a every pixle in an image for each cluster, k. I then sum the variance-covariance matrices over all pixels and normalize it resulting in k variance-covariance matrices. I have a gray scale image with 256*216
